About Brico Depôt

Brico is one of Romania’s most recognized home improvement retailers, with a nationwide network of 25 large-format stores, a broad DIY product assortment, and strong connections with both homeowners and professional craftsmen. Over decades in the market, the company built a trusted brand and a stable retail operation. However, its systems, processes, and digital capabilities had not fully kept pace with modern omnichannel retail.

When Brico joined the Altex Group, the challenge was twofold: not only to merge operations, but also to elevate the entire business onto a modern retail backbone capable of supporting scalable growth, streamlined processes, and enhanced customer experiences.

The goal was ambitious: integrate Brico into Altex’s Dynamics 365 backbone–fast.

The objective was clear: unify financial, warehouse, and in-store operations across both brands – while respecting Brico’s unique retail model, product complexity, and B2B sales structure.

The challenge

Unlike traditional electronics retailers, Brico’s business is characterized by highly diverse product types, complex pricing models, and hybrid B2B/B2C operations.

The challenge was to configure a setup that could support both the Altex and Brico business and transaction volume with on peak days reaching volumes above 150K transactions. This required an advanced multi scale unit setup which was able to not only handle the peaks but also secure solid performance.

While Altex typically sells a few high-value items per transaction (e.g., phones or appliances), Brico customers often purchase hundreds of small items – from nails and screws to paint and wood, often sold by weight, volume, or length.

This difference created a major challenge for system integration. The existing Altex Dynamics 365 setup had to be extended and reconfigured to support Brico’s:

  • Product units (e.g., grams, meters, square meters)
  • Mixed VAT structures for wood and construction materials
  • Custom services like paint mixing or kitchen design
  • Local regulations, including eco taxes for plastic and recyclable materials
  • Distributed store warehouses with in-store fulfillment

Furthermore, every Brico store operated as a small warehouse, requiring precise stock control and efficient logistics between stores, suppliers, and customers.

The collaboration

DeliveredSoft’s team, together with Altex Group’s IT and business leaders, designed a transformation plan that combined system integration with process optimization.

The collaboration was driven by agility and pragmatism – focusing on rapid decision-making and close alignment between IT and business stakeholders. The main sponsors included Laura Marin-Kohlbaum (CIO) and Burak Gurcan, representing both the business and technology sides of the organization.

Unlike large corporate projects with endless steering committees, Brico’s project team was lean, decisive, and execution-oriented. As Michał Czerny, DelieredSoft Partner recalled:

During the design phase, DeliveredSoft also helped surface several important compliance considerations – including the eco tax on plastic packaging. It had not been part of the initial scope due to legacy Altex processes, but before go-live the finance team recognized that it was a legal requirement in Romania. Thanks to the agile project setup, the team quickly adapted the configuration in time for launch, ensuring full compliance without impacting the timeline.

The transformation

The integration of Brico into the Altex Dynamics 365 environment was not a simple “copy-paste” rollout. It required deep adaptation of business logic and infrastructure. DeliveredSoft extended Dynamics 365 Finance and Dynamics 365 Supply Chain Management to handle:

  • Complex unit-of-measure scenarios (grams, liters, meters)
  • Configurable product kits for kitchens and bathrooms
  • Store-level warehousing and fulfillment
  • Integration with 3PL provider
  • Specialized VAT and fiscalization rules for building materials
  • Integration with design tools used in-store for kitchen and bathroom planning
